Question Business Strategy

Which question would make the strategy choice clearer?

Use this protocol when strategy discussion produces more topics but no clearer choice.

The output is one controller question: a question whose answer changes a specific strategy decision.

Convergent questioning protocol

  1. Clarify beneficiary and intent. Who should benefit, what outcome matters, and which value must not be traded away?
  2. Diagnose reality and the crux. What is observed now? Which obstacle or opportunity most controls the outcome?
  3. Open plausible choices. Where could you act, how could value be created, and what credible alternative would each choice exclude?
  4. Expose fit and sacrifice. What human, agent, and business capabilities are required? What loss, audience, work, or advantage must be accepted?
  5. Ask what would have to be true. Rewrite claims as conditions that evidence could strengthen or falsify.
  6. Select the weakest critical assumption. Choose the assumption with high consequence and low confidence.
  7. Write one controller question. Name the answer, decision, evidence source, and review point.
  8. Hand off to strategy. Put the result into the Strategy Choice Record.

A strong controller question is specific enough to answer and consequential enough to matter:

Can five comparable completed jobs produce an evidence-linked quote draft within the estimator’s declared error band, or must the venture narrow its scope before a pilot?

“How should we use AI?” is broad but does not control a decision.

Worked transfer

Venture teaching example: question whether prior job evidence can support a bounded estimating draft before choosing a product build.

SME Journey teaching example: question whether recommendations beat the current reorder rule in one category before changing purchase authority.

The subject changes. The convergence rule does not: answer one uncertainty that would alter the strategy.

Checks

  • Does the question name the decision it controls?
  • Is it tied to the weakest critical assumption rather than the most interesting topic?
  • Can available evidence answer it within a declared window?
  • Would every possible answer leave the decision unchanged? If so, rewrite it.
  • Does human authority remain explicit?

Proof of done

The protocol is complete when one Controller Question v1 names the affected decision, weakest critical assumption, answerable evidence, decision rule, and review point, and those fields appear in a Strategy Choice Record.

Failure modes

  • Question theatre: discussion expands but no decision becomes easier.
  • Future speculation: trends replace observed reality and current choices.
  • Comfort selection: the easiest assumption is tested instead of the weakest critical one.
  • No handoff: a useful answer never enters a strategy record or decision.

Context

  • Questioning System — choose another lens when strategy is not the controlling uncertainty.
  • Diagnose a Problem — establish the valuable gap and causal boundary.
  • Strategy — turn the answer into an integrated choice system.
  • Positioning — apply the question to audience, need, difference, and evidence.
  • Decisions — commit or reject the move after the strategy is explicit.
  • Performance — compare the answer with the frozen expectation through the Tight Five.

Questions
