01 / Principles

Name what matters before anything measures it.

Principles are first-order claims about value: what matters, why it matters, who should benefit, and what must never be traded away. Inside-out, we set the qualities. Outside-in, reality qualifies them — qualitatively and quantitatively — without letting the measure become the value.

Value Trace

Use this before choosing metrics, tools, tactics, or agents. The result is a human-owned value judgment—not an automated score.

Most important
What matters most here, before any tactic or metric wins?
Valued change
What should become better, for whom, and compared with what?
Why it matters
Why does this deserve finite time, energy, trust, or resources?
Beneficiary
Who should recognise the benefit, and who may carry the cost?
Value mix
Which virtues, tangible goods, and intangible goods make this worthwhile?
Protected boundary
What must not be traded away, even for a better headline result?
Qualification
How will reality qualify this — qualitatively and quantitatively — without mistaking the measure for the value?

Inside-out

We set the qualities.

Virtues, tangible goods, and intangible goods are originated judgments. Name them before a tactic or model starts scoring the world.

Outside-in

Reality qualifies them.

Qualitative and quantitative evidence arrives from the world. Qualification never replaces the principle; it tests whether the valued change became real.

A useful reframe

The metric is not the value.

Price is a signal. Attention is a signal. Efficiency is a signal. Growth is a signal. Model confidence is a signal. Each can rise while life gets worse for the person supposedly being served.

Name the beneficiary and the valuable change first. Then choose evidence that helps them judge whether it became real.

Governing axiom

Value is relative.

It only shows up against an alternative—for a someone, in a moment. Change the comparison set and the same thing can go from essential to worthless.

Name the alternative before you optimise.

What counts as value

A good life needs more than things—and more than good intentions.

First principles hold three kinds of value together. Separating them prevents urgency, scale, or measurable gain from quietly overruling character, relationship, or basic need.

Virtues

How should we pursue it?

Qualities that govern conduct. Honesty. Respect. Courage. Care. Integrity. A result that requires betraying the virtue is not the same valuable result.

Tangible value

What can people use or depend on?

Material goods and conditions. Food and shelter. Health and money. Safety and tools. Time and energy. These can often be counted, but the count still needs a beneficiary.

Intangible value

What matters without becoming an object?

Trust and belonging. Freedom and dignity. Meaning and knowledge. Beauty. Goodwill. Connection. Difficulty pricing these does not make them unreal.

An inside-out compass

Five questions before you spend yourself.

  1. 01 / Being

Is this coherent with who we intend to be?

  2. 02 / Time

Is this worth a finite part of a life?

  3. 03 / Energy

Does this deserve attention and effort now?

  4. 04 / Trust

Does the way we pursue it make future cooperation safer?

  5. 05 / Connection

Does value reach people? Does it reach places? Does it reach living systems?

Revealed value

Values become visible at the trade-off.

A mission statement costs almost nothing. A value becomes credible when it changes what you choose, what you refuse, and what you are prepared to repair.

Ask the uncomfortable question: if the headline result doubled, what harm would still make you stop?

Choose priorities

Carry what matters into where-to-and-why, what you will forego, and what you can control.

Proof condition

Evidence reveals an attributable improvement in a beneficiary's lived condition without concealing the cost or crossing a protected boundary.

Failure condition

Activity, output, price, attention, or applause is presented as value while the beneficiary, trade-off, or hidden harm remains unknown.
